Discover your values

The idea

Most owners can list their company values. Far fewer can point to a single decision those values changed.

Values that matter are not the ones you wish you had. They are the behaviors your best people already show, consistently, when nobody is grading them. Start there, and you stop guessing.

A simple way to find them: ask "Who here is the person we'd trust with our biggest client?" Then ask, "What do they do that others don't?" The answers are your raw material. Name the behaviors, not the adjectives. "Calls the client before the client calls them" is a value you can use. "Integrity" is a word you can't.

Scripture says it plainly: "Thus you will recognize them by their fruits" (Matthew 7:20, ESV). Fruit is what people do. Values should be built from it.

The self-test

Answer each honestly, without looking anything up:

  1. Who would you trust with your biggest client? What specifically did they do last quarter that earned that trust?
  2. If you asked three people on your team what "good work" looks like here, would they name the same behaviors?
  3. When you last hired or promoted someone, which behavior did you point to as the reason?
  4. When someone underperformed, did you address a behavior or a feeling about them?
  5. Name one value your team has used to say no to something. When was it?

If you struggled with two or more, your values are probably living on a wall, not in your decisions.

The common trap

Owners write values from what they admire or hope for, then hang them up. The words feel true because the owner holds them. That feeling is the trap. Intention feels like culture from the inside, so the list gets approved and never tested.

The fix is not better wording. It is checking the words against what your best people actually do. If a value never changed a hire, a review, or a hard call, it is decoration.
